Peak staffing is a process adherence problem before it is a headcount problem.
Peak planning is mostly a numbers conversation. How many heads, on which shifts, in which buildings, by which week.
The numbers are the easy part. The harder question is what happens to your standards when a meaningful share of the people executing them have been in the building a matter of weeks.
Our argument here is a hypothesis rather than a finding, so take it as such: the quality problems that show up after a seasonal ramp are usually not caused by the ramp. They are caused by gaps that were already there, and that only become visible when people who cannot route around them start doing the work.
What ramp exposes
Gaps in the process adherence become gaps in execution. A long-tenured operator does not need the SOP. They know the work, and they route around anything the document leaves out without noticing.
This is the mechanism that makes ramp feel like a sudden decline in quality when it is really an exposure of something that was always there.
Supervisor time inverts. Your leaders’ capacity to coach is roughly fixed. Ramp raises the demand for it while simultaneously increasing the administrative load. The result is that coaching gets rationed exactly when it is most valuable.
Detection lag gets more expensive. A put-away error found three months later always costs more than one found the same day — the investigation, the re-audit of every location that operator touched, the coaching conversation that has lost all relevance. If ramp produces more of those errors, the cost of a slow feedback loop scales with them.
Five things to do before the seasonal labor arrives
1. Ensure your SOPs are up to date
Take your three highest-volume processes and read the SOP as though you had never done the job. Specifically look for:
- What the physical output should look like.
- Safety requirements embedded in the process, not filed separately.
- What to do when something goes wrong. This is the most commonly missing piece and the most expensive during ramp. If an operator hits the wrong screen, does the standard tell them how to recover? If not, they will either stop work and raise a hand, or work it out themselves — and the second option is how errors propagate.
2. Put the standard where the work is.
Printouts are a liability during ramp, because they go stale silently.
A seasonal associate should be able to pull up the current standard on a tablet or phone while they are standing at the work, not walk back to a board.
3. Decide what you will observe before volume arrives.
Ramp is exactly when observation programs get suspended for being a luxury. That is backwards: it is the period when the gap between the documented and executed process is widest.
Front-load within the week when you know the back half will be crushed. And weight new-associate processes more heavily in the rotation during ramp — the same schedule that works in April may not be the right schedule in November.
4. Cross-train before you need to, not during.
Cross-training is capacity you can deploy without recruiting, and it is far cheaper to build in the shoulder season.
An existing associate cross-trained in September is worth considerably more during peak than a new hire in November — they already know the building, the culture, and the process.
5. Shorten the loop between error and conversation.
Whatever your detection lag is in a normal month, its cost rises with volume. The goal is coaching close enough to the work that it still means something.
